Two players make a choice in secret. The host asks for a drumroll and shows one, then the other. Nothing about the game has changed, because both choices were locked before the first card turned.
Now move the second player's lock thirty seconds later, to the far side of that first reveal, and everything changes. Same two players, same two options, same payoffs, different game.
Reveal order is one of the few format decisions that can live entirely in the edit or entirely in the rules, and the two get confused constantly. The question that separates them is not when does the audience find out but what is still open when the information lands. If a choice can still move, the reveal is a game event. If it can't, the reveal is a production choice about who watches what, and it will not change a single score.
Three events wearing one name
"The reveal" bundles three things that happen at different times and can be moved independently.
A choice is open while a player can still change it. A choice is committed at the last moment it can change—the lock, whether or not anyone announces it. A choice is disclosed when someone learns what it was. Every format has all three, and most pitches describe only the third.
Then multiply by audience. Viewers knowing a value and players knowing it are separate lines, and they cross in both directions. A host who says "interesting" on hearing an answer has disclosed something. A score panel that updates the moment a lock closes has disclosed something. So has a player whose shoulders drop. "Secret until the reveal" is not a rule; it is a hope, and it usually describes an unmanaged moment rather than a designed one.
The round
An invented round will make the comparison concrete. Two destinations, Red and Blue. Each player privately chooses one. If the destinations differ, the Red chooser scores 2 and the Blue chooser scores 1. If the destinations match, neither player scores.

This round is a paper design built for the walkthrough. Its payoffs are stipulations chosen so the comparison stays clean, not measurements from any broadcast format, and no version of it has been played. What the table shows is structure, not behavior. It also contains an asymmetry worth naming early: solo Red pays 2 and solo Blue pays 1, so both players would rather be the Red chooser, and if both act on that preference the destinations match and the round pays nothing. Nothing in the table resolves that for them, and nothing in the table says what a person will do. A format can change what is possible. It cannot promise what a contestant chooses.
Now hold the payoffs, the players and the destinations constant and move only the timing.
Structure A: both locked, revealed together
Both players commit inside the same window, with no information about the other. The reveal then shows both values at once.
Every decision that could be influenced by the reveal was made before it. The audience gets the drama of learning two things at once; the game gets nothing new. Because the disclosure is simultaneous, no player gets a beat of prior knowledge—the reaction on both faces belongs to the same second the audience is having. A truly simultaneous reveal is harder to achieve than it sounds, and the failure modes are worth watching for later: two panels on opposite sides of the studio, a score readout that refreshes slightly early, a host who glances at the wrong display and controls their expression a fraction too late.
Structure B: both locked, revealed in sequence
Same commitments, same closed window, but the display shows Player One's value, then Player Two's.
Trace what each party holds when Player One's value appears. Player One already knew it. Player Two now knows Player One's choice and their own, which means Player Two can work out the round's result a beat before the audience sees it. The face is the leak. Whether Player Two keeps that composure is not something the format can promise, and the camera will be looking directly at them.
Nobody can revise anything. The stagger buys a reaction shot and a small asymmetry in who understands the round first. It does not buy a decision.
That gap matters because staggered reveals look like tension and are frequently treated as though the tension were strategic. It isn't, as long as the lock window closed first. The stagger can also exist only in the edit, with both commitments recorded well before anyone watches—in which case it is purely a viewing choice and cannot touch play at all.
Structure C: one lock, one disclosure, one open choice
Now let Player One commit and have that value shown before Player Two commits. This is the version where the pitch's editing choice becomes a rule.

The middle rows are the whole point. Notice that a lock announcement is itself information. Knowing an opponent has committed removes the possibility that they will respond to you, even when you don't know what they chose. In this round that changes little, since Player One's commitment ends their involvement either way. In a format where the opponent could still switch, "locked but unknown" and "unknown and still open" are entirely different situations for a deciding player, and a pitch that uses one phrase for both has hidden a rule.
What the later player can now do
Player One has chosen Red. Player Two's options are now:
- Choose Red: destinations match, Player Two scores 0.
- Choose Blue: destinations differ, Player Two scores 1 and Player One scores 2.
Under the stated payoffs, Blue is worth one point more to Player Two than Red, and it avoids the collision. That is arithmetic, and it is all the arithmetic shows. Blue is not the best outcome available in the abstract—2 points would be better—but it is the best move still on the board once Red is committed and visible.
Player Two may not take it. The payoff table counts only each player's own points. Give Player Two a preference about the margin and the same two options reorder: Red produces 0–0 and parity, Blue produces 2–1 and leaves Player Two a point behind. A designer who writes "Player Two will avoid the collision" has smuggled an assumption about motives into a claim about rules. The defensible statement is narrower and more useful: the sequential structure supplies Player Two with a newly informed move that did not exist a moment earlier, and it does not supply Player Two with a reason to prefer winning to not losing.
Two more consequences of Structure C are worth writing down.
First, the last move and the information belong to the same player. That is what makes this a different game rather than a different edit. If Player Two takes the informed move, the round pays 2–1. If Player One had chosen Blue instead, the informed response pays 1–2. So under the stated payoffs, Player One's commitment is not really a hidden choice; it is a move made in the knowledge that it will be answered. If the design offers Player One no way to avoid informing Player Two, that is a rule, not an oversight—and a designer should decide it deliberately rather than discover it in a rough cut.
Second, suspense migrates. In Structures A and B the audience waits to learn two values. In Structure C the audience has already watched the first value reach a person who can still act. What the audience is now waiting for is a decision rather than a fact, and it is waiting on a contestant's character rather than on the shape of the rules. That is a different kind of television, and it is worth knowing which one you are pitching before the edit is cut.
Anything that leaks before a lock is a rule change
The disclosure points in a pitch are the announced ones. The ones that decide rounds are often unannounced—a gesture, a resource that visibly changes, a score that updates at the moment of commitment, a host whose reaction carries the answer.
Run the check as a list. For each candidate, ask whether it reaches a player whose choice is still open. In this round: the lock announcement reaches Player Two before the lock, but it carries no value, so the game is intact. A score readout that refreshes on Player One's commitment would carry the value and collapse commitment and disclosure into a single event. A token placed on a table in a way that reveals the destination does the same. A rehearsal, a warm-up round or a previous episode with the same structure could hand a player the pattern. None of these are hypothetical risks in the abstract; each one converts a Structure A or B round into a Structure C round for whoever receives it.
The reverse test matters too. In Structures A and B, a leak after every commitment does not change the round in progress. It can still change the next one, if the format carries anything forward—points, advantages, reputations, a player who now knows how their opponent plays. Everything in this walkthrough is contained inside a single round, and a format with carried-over stakes needs the same analysis run across rounds rather than once.

At the moment Player Two commits, the audience holds information Player Two does not. That is real dramatic irony, and it changes the viewing experience completely—viewers can evaluate a decision as it is being made, with full knowledge of what it will run into. It changes nothing about Player Two's available actions, the payoffs, or the last revisable moment.
The question that decides which side of the line it falls on is whether a channel exists from audience back to player. An audience vote, a reaction loud enough to be read from the floor, a host who responds to the room, a monitor positioned where a contestant can see it—any of these returns the information before the lock, and the round you have is Structure C with extra steps. If the format wants viewers to know first, it should be able to say what blocks that channel and how reliably.
Writing it into the pitch
A commitment-and-disclosure plan needs, at minimum: the last revisable moment for each player, stated per choice; every point after that where information travels, with its recipients; and the trigger that says what happens when something goes wrong.
The failure cases are worth naming in the pitch rather than discovering in a control room. If the format cannot confirm Player Two's lock before Player One's display goes live, the round has become a sequential one, and any resulting score should not be described as though the game were unchanged. If a reveal fires early, the honest response is that the round's structure has moved and the outcome reflects the new structure. The operational remedy for either case belongs in development: the pitch's job is to state the trigger and the consequence, not to assume the round continued unaffected.
The test
Take the timeline. Mark the last moment each choice can change. Then mark every later moment where anyone learns anything.
If a learner can still act, the reveal order is part of the game, and the simultaneous and sequential versions are different rounds that cannot be compared as if only the pacing changed. If no learner can act, the reveal order is a decision about who watches what, and the game is the same one either way.
A second person should be able to draw that timeline and say which of its moments changed the game—without using the phrase "and then the twist happens."
