One Deck for the Room and the Inbox—or Two Versions?
The room gets a page for ninety seconds and a sentence to go with it. The inbox gets the page forever and no sentence at all.
That asymmetry is where the one-deck-or-two question actually starts. It is not really a question about how many files a team can stand to maintain. It is a question about which sentences are doing the explaining, and whether those sentences have anywhere to live when nobody is standing at the front.
The short answer: keep one deck when a single set of pages can be projected and read without losing anything that changes the meaning. Split the presentation layers when the two settings genuinely conflict, and then split as little as the conflict requires. The claims, numbers, and evidence stay shared either way; that part is not negotiable, and it is also the part that costs the most to keep synchronized. Usually the honest work is not choosing between one file and two. It is finding the three or four facts that will drift if you stop paying attention, and giving each one a home.
Locate the conflict before duplicating the deck
Each page in a company deck does one of two jobs. It is watched, or it is read. Projection favors the first: a slide is a surface for a spoken argument, and the room is looking at it from the back of a room that is not getting closer. Independent reading favors the second: the page has to carry its own explanation, because the person holding it cannot ask what the column heading meant.
Two distinct things go wrong, and they need different fixes.
The first is legibility loss. A four-column table, a chart with three series, a dense footnote, a distinction that lives in color — these are perfectly fine on a laptop and become texture at distance. This is the failure people expect, and it is the one they usually try to solve by making type larger, which mostly has the effect of making the deck shorter.
The second is context loss, and it is quieter. It is everything the room receives as speech: what "late-window rate" counts, why one row comes from outside the company, what the team is actually being asked to approve, and why the scope changed last Tuesday. None of that is on the slide, so none of it reaches the reader who opens the file on Thursday. The presenter's voice has been acting as a footnote.
Those are not the same category of problem, and the difference matters more than the one-deck-or-two choice. Separate explanatory detail from a material qualification. A definition is explanatory detail: what counts as a route, how the time study was sampled, what "onboarding" includes. You can move that from the room to the reading layer, expand it, cut it to a line, and no claim changes meaning. A material qualification is different in kind. "This column is another operator's results, not ours." "These baselines cover all desks; the pilot covers one." Delete either from the version an absent reader receives and the number in front of them now means something the writer did not intend. A qualification that exists only in speech is not being delivered to half the audience, and it is not reliably delivered to the room either, because presenters forget sentences.
So work through the deck page by page and ask two questions per page: what stops being readable at distance, and what stops being intelligible without me. Then resist two reflexes. Sparse slides do not automatically need a second deck — a sparse slide may simply be under-written for the reading context, which is a wording problem, not an architecture problem. And larger type does not restore missing context. It makes a page with less on it.

Compare one adaptable file with separate views
Take the two routes on a concrete case. The company is fictional and nothing in it has been built or shown to anyone; the point is to make the trade-offs visible.
Brenner Freight runs a depot at Northgate with 40 dispatchers across three desks — long-haul, regional, and local. A vendor has offered a route-planning tool, and the operations lead wants a six-week pilot that runs alongside existing work, with a review in week seven and no change to headcount. The argument is three pages: the problem and the ask; the comparison; the risks and the decision request.
The comparison page carries four rows.

The left column is Brenner's own: planning time from a two-week time study in March covering all three desks, late-window rate and overtime from Northgate records, onboarding from training records per dispatcher. The right column is entirely from the vendor's reference customer. Northgate's dispatch records are kept by depot, not by desk — worth remembering, because it will matter shortly.
Route A: one adaptable file. Every page carries its own explanation in the body. The comparison page shows all four rows plus two notes: the right-hand column is another operator's results as reported by the vendor, not a Brenner measurement and not a guarantee; and the left column describes all desks. There is one place to fix a number, one reference point, and no possibility of the projected and reading versions disagreeing, because they are the same object. The cost lands in the room. Four rows, two notes, and a source line on one projected page is more reading than a projected page is good at, and the notes are the first thing to become illegible.
Route B: separate projected and reading views. The room gets a two-row comparison — planning time and late-window rate, large and uncluttered. The reading version keeps the full table, adds definitions for the two measures, spells out the vendor-source qualification in text, and restates the decision request as a sentence. Each setting gets what it is good at. The cost is real and comes in two parts. First, maintenance: two objects to edit, two phrasings to keep true, and no mechanism preventing one from saying 40 while the other says 12. Second, a less obvious loss — the room no longer sees the onboarding or overtime rows at all, so the speaker has to voice them, and a skipped sentence leaves no trace in the file. That is the same failure as context loss, just running in the other direction.
Before either route, check the middle. If one page is causing the conflict, a companion account or a couple of adapted pages may resolve it for far less than a second deck. If the projected audience always receives a memo or an agenda pack alongside the slides, some of the deck's explanatory job is already being done elsewhere. And the decision here is about content, not tooling. Which claims, numbers, and qualifications go where is a writing decision; it does not require anyone to adopt a publishing system.
Give every shared fact a stable home
Whatever route you pick, write down what is shared before you decide where it appears. For each affected page, list six things:
- the claim
- the number and its unit
- the period or population it describes
- any qualification attached to it
- its source
- the decision it supports
Then note where each of those appears across the outputs and who updates it. In Brenner's case that means recording that the 6.2% describes all three Northgate desks over the last quarter, that the right-hand column is vendor material, and that "approve a six-week pilot" is a request, not a finding.
Spoken explanation that absent readers need belongs in the reading layer. Not summarized — written, in a sentence someone can read without you. That includes the reason for a change, which is one of the first things to be lost, because reasons are almost always delivered aloud.
A change map does not have to be infrastructure. A short list in the working document, a column in the file, or a plain text note next to the deck will do. The failure mode this prevents is not sophistication deficit; it is two copied decks that were identical in March and quietly are not.
Test a content change in both contexts
Now apply a meaningful revision and follow it into each output. Brenner narrows the pilot: only the long-haul desk participates, because the tool's regional routing is not in the launch build. That is 12 dispatchers instead of 40.
Route A, one adaptable file. Five edits, all in one object. The page 1 headline becomes "Pilot: 12 long-haul dispatchers, six weeks, Northgate." The page 1 body gains a sentence explaining why the scope narrowed. The comparison page gains the population qualification: the left column covers all desks, the pilot covers long-haul only. A second line records that the baseline cannot be recomputed for long-haul alone, because records are kept by depot. And the decision request now names 12 dispatchers and one desk. Every number stays exactly as it was. The row structure stays. One place to look, one thing to check.
Route B, two views. The same change has to land twice. The room version needs the headline and a note that the two rows it shows rest on all-desk baselines. The reading version needs the headline, the table note, the depot-versus-desk gap in the definitions section, and the rewritten ask. Six edits across two files, plus a check that "40" appears nowhere in either. That check is not paranoia: the room version states the population as a headline and the reading version states it inside a sentence, so a find-and-replace on one phrasing will miss the other.
The change also surfaces a consequence neither route had to face before. There is no long-haul-only baseline for planning time, late-window rate, or overtime, so once the pilot finishes, there is nothing comparable to measure it against. The fix has a cost: either the team spends two weeks collecting a long-haul baseline first and the review moves from week seven to week nine, or the pilot proceeds with no before-figure and the results are descriptive rather than comparative. That is a genuine decision, and it belongs in the deck — which is exactly the kind of thing that would have lived only in the presenter's head.
Check four things in this test: whether the projected pages are still readable at distance, whether the reading version explains itself with no speaker, whether a reader can find the changed figure, and whether the qualification survived the edit. Record the cost and the risk alongside the benefit, and note what the test does not establish. Facts matching across two outputs is synchronization, not accessibility, and it is certainly not comprehension. Those need their own review, in the actual formats, with actual readers.
Choose the smallest split, then map the facts
For Brenner, the smallest useful split is not two decks. The conflict is concentrated on one page. Pages 1 and 3 have much milder problems: a headline that can just be correct, and a decision request that can simply be written out in full instead of implied by three bullets.
So: keep one file, define a projection order, and add an appendix page to it, carrying the full four-row table, the measure definitions, both qualifications, and the source note. The projected page keeps a two-row comparison. The projected audience loses the onboarding and overtime rows, and the speaker has to say them; that is the compromise, and it is worth naming out loud rather than discovering later.
Run the same scope change through this structure and the count is six edits, all inside the one file. Page 1's headline becomes "Pilot: 12 long-haul dispatchers, six weeks, Northgate," and its body gains the sentence about why the scope narrowed. What it does not buy: the population qualification now lives in two phrasings inside the same file, and both still have to be kept true. One object removes the drift between copies. It does not remove the drift between sentences.
The single-file route deserves its hearing here, and it wins under identifiable conditions. If the comparison page had three rows and no qualifications, if the reading use were a quick orientation rather than a working document, or if the people who need the detail already receive a memo that carries it, then putting everything on the page costs nothing and the extra appendix is overhead. The split earns its place when the conflict is specific and the reading layer has real work to do.
If the file starts being forwarded on its own — read by people who will never sit in the room — the appendix graduates to a standalone companion. That is the moment to accept the second object, and to accept the synchronization work that comes with it.
What has to stay aligned in Brenner, in any route: the pilot population (12, long-haul, Northgate), the six-week duration and the review week, the four measure values with their units, which column is vendor material, which baselines cover all desks, and the wording of the ask. Six items. Small enough to check before anything leaves the building.
None of this has been built. No Brenner file exists, nobody has viewed a page at any distance, and the change has not been run for real. The accessibility guidance supports having a projected layer and a reading layer; it does not endorse this particular division, and it cannot tell you whether the reading version actually explains itself.
