When a Local Adaptation Cannot Use the Format’s Central Mechanism
The meeting usually starts with the wrong noun. Someone reports that the venue has no separate rooms, and the table begins solving for rooms. Rooms are the object. What the original bought with those rooms was a decision that nobody could watch being made, which is a different thing to lose.
The first useful sentence in an adaptation conversation is therefore not we can't build four isolation booths. It is: four players each commit to a number without knowing anyone else's, and all four numbers land at the same instant. The first sentence can be checked against a floor plan. The second has to be checked against a running order, a shooting plan and every later round.
Then comes the harder part. A substitute that keeps the opening scene intact and quietly changes who wins round five has not preserved the format. It has replaced it with something that photographs well.
Write the constraint so it can be tested
Before proposing anything, separate two facts that get merged in a hurry.
The first is the actual limit: what cannot be provided, and on whose authority. "The venue is a working theatre with no isolation; four players and a live audience share one stage" is checkable. "The four decision rooms can't be built because the set can't be struck between records" may be true, but it is a different claim, and it is negotiable with a different person. Quite often the real blocker is not the set at all — it is the shot plan. A local broadcaster's requirement for a continuous wide shot of all four players is not the same constraint as a missing wall, and only one of the two is worth arguing about.
So write down which of these you have:
- Confirmed by someone with the authority to confirm it. One stage, no isolation, contiguous wide coverage, fixed seating.
- Assumed. That a handheld entry device fits the budget; that the gallery monitor feed can be restricted; that the owner would accept a screen in place of a physical reveal; that the audience cannot see a value before it is shown.
- Not yet asked. Whether a different venue exists at the same price; whether the broadcaster would take a show whose reveal moment moves.
Then describe the original mechanism completely, and do not name a replacement in the same breath. Replacements named early acquire the authority of the constraint they were invented to solve.
The example I'll use is invented for this article, so the arithmetic can be checked and the choices can be made explicit. Call it Closed Hand. Four players, ten chips each, five rounds. Each round shows all four players the same task and the same chip value — 3, then 2, then 4, then 3, then 4. Each player privately commits a whole number of chips from their remaining stack; zero is a pass. All four values appear at once. The single highest bid wins the task, spends the chips, and if the player completes the task adds its value to their stack; if they fail, the chips are gone. If two players tie for the highest bid, nobody wins and nobody pays, and the round is dropped. Chips are the score.
The mechanism is doing three jobs, and only the first two are usually recognised:
- It makes the value unreadable. Nothing a player does before the reveal should tell anyone what they committed.
- It makes the exposure instantaneous. Nobody can revise after seeing part of the picture.
- It manufactures a moment. Four faces, then four numbers. That is the show's punctuation, and it belongs to the viewer as much as to the game.
The first two are the game. The third is why the game is on television. Substitutes tend to break one and be praised for fixing the other.
Follow the function through the whole episode
An episode map is not a summary. It is a list of every point where a choice depends on the mechanism, written out so the dependency is visible rather than asserted.
This is the stipulated run of Closed Hand as the sealed format produced it. Player A is the strongest performer, B and C are middling, D is weak and knows it.

The map has three columns of interest for each round, and only the middle one gets discussed in most adaptation meetings.
Before committing. Every player knows the task, the value, all four stacks, the history of who has spent what, and their own private estimate of their own chance. Nobody knows any other player's bid. The opening round is symmetric — four players at ten chips, one task, no history.
What a player can do. Choose any whole number up to their stack. Nothing else. No raise, no retraction, no signal.
What the reveal changes. It converts four private intentions into public facts, and those facts are the input to the next round. After round one, everyone has learned that A will pay 2 for a task worth 3, that B and C will each pay 1, and that D stayed out. After round two, they have learned that B will pay full value on a small task and can fail. By round five, the four players are bidding against a shared history they built by exposing themselves one round at a time.
Notice how much of that is invisible in a pitch. In a sizzle, round one is the whole format: four people, four secrets, one turn of the cards. Rounds two through five are a spreadsheet, and the spreadsheet is where the show lives or dies. A is ahead at the end because A won three rounds while paying out eight chips and taking in ten — a net gain of two chips across an entire series. B ended at eight because one failure at full value wiped out a win. The margins are one chip wide, and every one of those chips was decided at a moment when nobody could see anyone else's hand.
That is the property the adaptation has to protect. Not the card, not the table, not the lighting.
Two routes, and a third that is not a workaround
With the function written out, the alternatives become comparable instead of merely plausible. Here are three, each in its own register.
Route one: keep the function, change the means. The four commitments still have to be unreadable and simultaneous; the physical arrangement is negotiable. A workable-looking version keeps the pens and cards and adds an occluder — a low screen at each seat, deep enough to defeat the widest lens in the shot plan, with a fixed-length writing window so that finishing early is not a signal. That is a proposal, not a solution. Its privacy claim is unproven, and it comes with a specific list of things nobody has tested: whether a seated player can see a neighbour's card at the actual spacing; whether the pen stopping is audible on a boom; whether the gallery feed, which usually shows the floor whatever camera is live, is visible to anyone at the table; whether the studio audience, if there is one, is behind the players or beside them.
Route two: keep the shape, change the procedure. The four players call their numbers out loud, one at a time, in a fixed seat order. This costs almost nothing, removes the need for isolation entirely, and fits inside a continuous wide shot without argument. It also changes the game.
Route three: do not proceed with this route. If the privacy cannot be guaranteed to a standard the owner accepts, and if the honest alternative is a different game, then the result is not a compromised adaptation. It is a different show, and it should be pitched as one, under its own name, rather than shipped under a licence it no longer honours.
The three routes need different kinds of permission, and conflating them wastes weeks:
- Route one needs production design work, a camera test, a written commitment protocol, a rehearsal with four players who are actively trying to read each other, an observer role with authority to stop a round if a value becomes visible, and the owner's agreement on how the reveal is staged — because the staging is the moment the format sells.
- Route two needs the owner's agreement to a changed mechanic. If the tie rule is part of the format, and here it is, then altering it to defuse the problem below is a format change, not a local fix.
- Route three needs a decision not to exercise the option, which is a legitimate outcome and often the cheapest one.
One more boundary: if the constraint is a venue safety rule, an access rule, or a broadcaster compliance requirement, it is not a design problem to be solved with a prop. Bring in whoever owns that rule and let them own it.
Run the same decisions through both routes
The map is only useful if you walk a real choice through both options. Take round five, with 4 chips on the table and stacks of A 11, B 8, C 11, D 10.
Hold rounds one through four constant while comparing. In an actual run they would not stay constant — route two changes round one as well — but isolating one round shows where the pressure sits. It does not predict the series.
Under the sealed mechanism. A's private estimate puts the task at around 0.8, so 4 chips of value is worth roughly 3.2 to A, and A bids 3 — the same number A bid in the sealed run above. B's estimate is lower; B bids 2. C bids 2. D bids 1. No tie at the top, so A wins alone, spends 3, completes, and finishes at 12. Final: A 12, B 8, C 11, D 10.
Under public sequential calls, in seat order A, B, C, D. A calls 3. B now knows what A committed, which the sealed format never let B know. Topping 3 means calling 4, and 4 chips for a task B values at roughly 2.8 is a losing move. But B does not have to top it. B can call 3, tie the highest bid, and drop the round — and under this format's tie rule, a tie costs nothing. So B calls 3, C and D pass, the task is dropped, and A stays at 11. Final: A 11, B 8, C 11, D 10. A and C tie for the lead instead of A winning outright.
Two things just happened, and they are different in kind.
The first is that a risk became a weapon. Under sealed bids, matching someone exactly requires guessing their number, so the tie rule is a hazard that occasionally fires. Under public calls, matching is aimable, free, and available to everyone who speaks after the first caller. Nobody altered the tie rule. Nobody intended to hand players a veto. The rule was always there; the substitute made it usable.
The second is that a production decision which had been inert became load-bearing. The seat order — A, B, C, D — was chosen for the sealed format, where the order in which players write is presentationally irrelevant, because all four are revealed at once. Move to public calls and the same seating plan starts allocating information. Every caller after the opener sees the standing top bid before committing, and any of them can match it and drop the round at no cost. In the walkthrough above it was B, in the second seat, who did it. The last seat keeps the fullest view of the board in every round of every episode, and because the order is fixed, that position belongs to D — the weakest performer in the cast — for the whole series. The sealed format gave the last seat nothing extra. The substitute gives it something permanent.
This is the distinction worth holding onto when the local team reviews its own plan. Choosing a public auction because you want a social, talkative show is an intentional creative change, and you can price it: you are trading a reveal for a negotiation, and you should say so. Choosing a public auction because it is the cheapest way to get four commitments onto one stage is an accidental incentive change, and it will surface in the edit as a show whose last two rounds don't matter.
There is also what the viewer gets. In the sealed version, the audience watches four people try not to give anything away and then sees the numbers arrive together. Under public calls, the audience hears one number, then another, and by the time the last player speaks, everyone in the room — including the viewer, including the players — already knows the outcome. The drama migrates to the middle of the round and the round ends without a full stop. And in route one, if the occluders that guarantee privacy also hide the players' hands and cards from the cameras, the reveal survives but the ritual thins out. That loss is real even when the mechanic is intact, and it belongs in the comparison rather than in a footnote.
Return the decision to the owner and the production team
What you bring back is not a preference. It is a finding with three columns.
What the substitute preserves. Route one preserves the unreadable commit and the simultaneous exposure in principle, and it preserves the round's timing consequences — the same bids produce the same round-five outcome, provided the privacy claim holds.
What it intentionally changes. Route one replaces a physical reveal with a staged one, which changes what the audience sees at the exact moment the format is most often sold on. Route two changes the mechanic itself: the reveal moment disappears, the tie rule converts from a hazard into a veto, and the seat order becomes decisive.
What remains unproven. Everything about route one that depends on a test nobody has run. Privacy at the actual seat spacing, across the actual lenses, with the actual gallery feed live. Whether a fixed writing window is short enough to hide confidence and long enough to be fair. Whether the audience can see a value before the reveal. Whether an independent observer can meaningfully detect a leak in real time.
None of that is answered by the plausibility of the plan. It is answered by a camera test with stand-ins of the right height and build, a peripheral-vision check at the real spacing, a sound check, and a rehearsal with four players who are genuinely trying to read each other — plus whatever the venue's own safety and access rules require, which is a matter for the people who own those rules.
One route to that conversation is worth keeping in view. Who may authorise a changed mechanism is a fact about your agreement and your counterpart, not a general principle. Authority for the game sits with whoever holds it; authority for the plant sits with the production. Sometimes those are the same conversation and sometimes they are not.
The memo.
Preserved: the private commitment and the simultaneous reveal, as functions. Round five's outcome, if the privacy requirement survives testing. Changed on purpose: the reveal's staging, and what the viewer sees during the commitment window. Changed by accident, if you take route two: the tie rule becomes a zero-cost veto that any caller after the opener can aim, and the fixed seat order starts handing out information. Unproven: all items on the privacy test list; whether the owner accepts either substitution; whether the local broadcaster accepts a show with no simultaneous moment. Decision if the tests fail: change the premise, not the title. Either the owner authorises a different mechanic and the show is presented as a variant, or this is a different programme and should be pitched as one.
The test to apply before all of this is short. Take your proposed substitute and walk it through the last round of the season, with real stacks and real histories, and see who wins. If the answer changes, you have not adapted the format. You have made a new one inside its clothes.
